No, this isn’t another productivity hack, color-coded calendar, or miracle software tool that will magically fix all your problems (let’s be honest, those tools aren’t even working in your favor right now anyways).

You need a person, an operational integrator who can take your ideas and turn them into something that actually runs without you having to micromanage every damn thing. A person who can build and implement the systems that will give you some room to breathe, think, and maybe, just maybe, enjoy your business again.

Let me break it down for you because you clearly need to hear this.

Look, you’re probably amazing at vision, strategy, and seeing the bigger picture. You have big dreams and even bigger goals, plus the passion to get there. But as your business grows, the day-to-day logistics of running it is no longer something you can do alone in a few hours a week.

Let’s talk about your current situation, shall we? You’re stuck somewhere between “this is working” and “this is scaling.”

You’re in what I call the Messy Middle.

The Messy Middle is the phase where your business is too big for you to keep managing everything yourself, but too small (or poorly structured) for everything to actually function smoothly.

There are a variety of names for this role depending on the industry and stage of your business. Think online business manager (OBM), integrator, operations manager, director of operations, even COO. Regardless of the name though, you’ll want to focus on finding the right depth of support that suits you and your business.

Whatever the title, your integrator is there to work with you to create custom strategies for your business. Process implementation, money management, short term and long term strategy planning and hiring can all be part of their job depending on the specific needs at any given time. Their role is all about being both the planner and the task master, ensuring all aspects of the business are running efficiently and decisions being made to support the broader business goals.

At a high level, there are three key areas the majority of integrator responsibilities can be bucketed into. While not an exhaustive list, here’s a glimpse of what each one includes:

Operations Management

  • Client/customer onboarding systems
  • Client/customer systems management
  • Creation and updating of workflows/systems
  • Capacity management for the owner and overall team
  • Software/apps coordination (initial research, vetting and coordination between the owner/expert/company, set up and ongoing management)
  • Money management support (acting as a liaison with the bookkeeper, CFO or other money management professionals working with the business as well as supporting any money management systems and processes)

Project Management

  • Breaking down large projects into small, manageable steps.
  • Setting up projects to-dos for everyone on the team.
  • Ensuring effective deployment of tasks, including making sure appropriate resources are in place for execution.
  • Continuously monitoring projects and tasks for adherence to timelines.
  • Updating project to-dos as priorities shift.
  • Troubleshooting missing resources or bottlenecks as a project progresses.

People Management

  • Developing a short-term and long-term hiring strategy
  • Hiring employees and contractors
  • Training employees and contractors
  • Day-to-day performance management
  • Periodic performance reviews
  • Task execution support (aka answering all the little questions people have when they’re trying to do things)

How to Find Your Second Business Brain

Finding the right person to step into this role isn’t easy, but it’s the key to breaking free from the Messy Middle.

A Second Business Brain isn’t just someone who manages your calendar or oversees a project. They’re your operational partner. The one who will help you execute, manage, and run the business without you having to micromanage every step.

But how do you know you’ve found the right person?

A big part of a successful integrator relationship is personality fit. There has to be a certain level of connection where you just gel with someone. It’s funny because the advice we often hear is that you should hire people you get along with. And yes, you want to get along with your integrator but you should often also hire for your weaknesses when it comes to a role like this.

The most successful clients that I work with are the ones who have the big vision, but if they had to come up with a task list they literally wouldn’t know where to begin. They recognize that they need someone to complement their skills.

People looking to hire for the role of an integrator should look for personality fit while recognizing what it is they need in their business. What kind of help do you need to get things done?

You also have to make sure that you’re hiring someone that you trust to basically have the keys to your business. I have several clients that I coordinate with their bookkeepers and I have their bank account logins. I have their merchant account logins. They joke that I literally have the keys to their life. I have all their passwords!

You have to trust that the person you’re bringing into your business in this capacity isn’t going to take you for a ride. Trust is a big element of this relationship.

Experience is also important. There are a lot of people who are going to call themselves an integrator who don’t have the skills or the experience to actually do the things that they say they can do.

Look at how long they’ve been doing this, how many clients have they worked with, and what kinds of different types of clients they’ve had.

Consider if the person you want to hire has worked with anyone running a business like yours. Do they have a track record that shows they can work with different types of businesses, different types of clients? These are things you need to look at.
